The practice

Four kinds of decision.

We do not staff a general study. An engagement is one of these, scoped tightly enough that a recommendation can be used.

  1. 01Operating design
  2. 02Capital allocation
  3. 03Commercial posture
  4. 04Succession

Operating design

The chart says who reports to whom. It rarely says where a decision is allowed to finish. We redraw the forums, the rights, and the weekly cadence so a strategy is not renegotiated in every meeting.

Capital allocation

Growth plans hide a portfolio. We separate the work that has earned more capital from the work being funded out of habit, and we write the stops as clearly as the bets.

Commercial posture

Not a new identity, and not a funnel. Which customers, which offers, and which capabilities deserve the next three years — and which polite revenue should be allowed to leave.

Succession

A founder stepping back, or a chief stepping in. The first year is a sequence, not a speech. We write what changes, what is protected, and who must hear it first.

An engagement is one of these.
